Formula 1, Pressure, and Why Burnout Is a Design Problem

I’m a big Formula 1 fan, and with the new season approaching, I’ve been thinking a lot about marginal gains and performance at the edge.
That context made a recent workshop run by Dayna Byfield at XCHG co working land in a way I didn’t expect.
She is an exceptional orator. Not in a performative way, but in a way that demands attention because there is so much to digest. Every concept layered on the last. Every example doing real work. Making you think and reflect.

She opened with Formula 1 sponsorship, not from a branding angle, but from a systems one. In F1, logos are not an afterthought. They’re designed in early, before production, before the car even exists in its final form. Placement is structural. Contractual. Intentional.
Nothing important in Formula 1 is bolted on at the end.
That became the metaphor for pressure.
Most organisations treat stress as a personal issue or a failure state. A lagging indicator. Something to deal with after performance drops or people burn out.
Dayna reframed it differently. Pressure is a leading indicator. It’s data.
Pressure reveals the structure you’re operating inside.
What I appreciated is that she wasn’t telling anyone how to run their organisation. There was no prescription. No playbook being imposed. Instead, she reflected back what many of us already sense but haven’t articulated. She helped people see the systems they are already operating within, and the consequences those systems create.
That distinction matters.
I recognised myself in it immediately.
I work hard. Very hard. Almost no days off. Always building, iterating, optimising. Constantly asking where I can improve. I’ve told myself this is simply what high performers do.
But the workshop forced a different question. Not “how do I handle pressure better?” but “what is this pressure telling me about the system I’ve built around myself?”
That reframing alone was powerful.
Dayna made the point that we often deal with stress at the individual level. We send people on holiday. We tell them to rest. Then we drop them straight back into the same environment that created the pressure in the first place.
Same structure. Same expectations. Same constraints. Same outcome.
That isn’t recovery. It’s a temporary pit stop before the engine overheats again.
In Formula 1, the driver is elite, but no one wins by driving flat out every lap. Performance is sustained because the entire system is designed to protect it. Engineers, strategy, pit timing, recovery, and data all matter as much as the driver’s talent.
You don’t optimise by pushing everywhere. You optimise by understanding where to push, where to lift, and when to pit.
Another moment that stayed with me was how clearly organisational structures reveal themselves through language. Phrases like “hit the ground running”, “self-starter”, “fast-paced environment”. You can infer the system instantly. Low support. Passive leadership. Pressure pushed downwards rather than designed out.
This wasn’t framed as criticism. It was framed as accountability.
What the workshop ultimately introduced was pressure literacy. The ability to recognise pressure, audit it, and redesign around it. Not to remove pressure entirely, but to understand it well enough to stop being ruled by it.
Instead of asking how I can work harder or be more resilient, I’m now asking how I can design systems that allow high performance without constant depletion.
As the new F1 season begins, that’s the lesson I’m taking forward. Sustainable performance isn’t about never stopping. It’s about building systems that make stopping strategic rather than catastrophic.

Sometimes the upgrade isn’t more effort.
